I'll give a insight about the kid without saying too much. The kid has the same potential as Shirou to become a guardian (and we saw that EMIYA uses the Archer class) so the same entity that made Shirou into a guardian will do with the kid, but this time it has sent a full beyond the grid Servant to train him (Henceforth the Watcher) because of the opportunity made by the Prelatis.

Trust the process and let the author cook. Ryōgo Narita is an expert at weaving together separate, and oftentimes confusing, narratives into a cohesive story (Baccano and Durarara, just to name a couple).

This is the hype moments and Aura Grail War with reference to almost everything else in the Natsuverse. If you've seen all the other works then you understand about 80-90% of what's going on with the other stuff that makes this Grail War unique thrown in to keep some mystery.

I will try to explain the part that was a bit confusing in this episode but I will go over something else first to make it clear :

The Fuyuki system is essentially another name for the Holy Grail system, but in this case, the States used a modified and imperfect version of the original ritual. Instead of performing a traditional Grail ceremony, they relied on a fake or incomplete Grail. This was necessary because they did not possess the true land of the Einzbern family, which normally has a strong and stable connection to the ley lines. Instead, they only had access to a small parcel of that land.

That parcel was simply too weak. Its connection to the ley lines was insufficient to directly summon the seven proper Servants required to activate and sustain the true Holy Grail. To work around this limitation, the system was altered to summon only six Servants, which appears to be the maximum the weakened land could support. These six Servants would then act as sacrifices or “primers,” providing the magical energy needed to power the true Holy Grail system and ultimately allow the summoning of the real seven.

Because this process was convoluted and unorthodox, deviating heavily from the traditional ritual and using fake servants as primers for the first time, the summoning did not proceed normally. As a result, Lancer was not summoned. Instead, a Watcher appeared—the whale- or dragon-like entity. According to the old man’s shadow, the Watcher was summoned along with its shadows, which explains their existence and role.

The lady’s shadow adds further context: because of the weakened land and the flawed system, Lancer could not be summoned in the usual way, but Watcher could. But while lancer couldn't be summoned that doesn't mean there won't be a lancer, the boy is destined to become Lancer himself through trials and suffering. This seems to suggest that the boy, who is currently a Master, may eventually become a Heroic Spirit—though that remains ambiguous. What is clear is that the lady’s shadow firmly believes he will become Lancer, growing from what he calls “a nobody” into someone significant. You could say that is the imperfect way that the Grail chose for lancer to manifest, since it couldn't do it through the summoning of a servant.

What makes the boy's story especially tragic is his past. He was used and manipulated from a young age, lied to, and forced to kill in order to save his mother. Over time, this reduced him to a living shell, so emotionally numb that he barely reacted when he learned that the mother he sacrificed everything for had already died.

It’s a very sad story especialy considering that his mom might be a character in Fate zero, Maya which was Kirustugu's right hand woman.

The woman with red hair that Francesca called "Scar Red" is also the same woman from Fate Heaven's Feel 3 that walked past Rin and Sakura at the end of the movie.

You got everything right for Alcides guys, it was a flash back and the Master used all of his command spell to erase the god side of Heracles, basically creating a new one that is fully pro-human. So he didn't need the command spell anymore cause Alcides will not attack humans. For the Lancer thing, it's like Archer and Emiya in Fate Stay Night / Fate Unlimited Blade Works and Heaven's Feels, to become a Heroic Spirit, you don't need to be someone or something from legends of the past, fictions, myths etc… A hero in the present can become one under certain conditions. The guy summoned a special class, "Watcher" which is basically a Servant able to judge if you are worthy or not, and we don't know the name of this spirit but it has the memory of multiple Shades (not really Servants, but memory of Servants) which it uses to communicate with the Master until he becomes a Heroic Spirit with the class Lancer. (Remember he has no name, no story, nothing… He's an empty glass waiting to be filled with the Holy Grail, perfect condition for a Servant). The little crazy girl is basically someone who's been resurrecting over and over, and she managed to summon…. herself! Which means she's a Servant who managed to become a Master by having multiple copies of herself but I don't know anything about that. Crazy episode!
